Standard : OKR Alignment Rate

Description

OKR Alignment Rate measures the percentage of backlog items, epics, or initiatives that are explicitly linked to agreed OKRs (Objectives and Key Results). It ensures that delivery work contributes to strategic goals.

How to Use

What to Measure

  • Count of work items with an associated OKR link.
  • Total number of work items in the planning period.

Formula

OKR Alignment Rate (%) = (Items Linked to OKRs ÷ Total Items) × 100

Example: 40 of 50 backlog items linked to OKRs → 80% alignment.

Instrumentation Tips

  • Use Jira/ADO OKR linking or custom fields to track alignment.
  • Review alignment during quarterly planning sessions.
  • Tag unaligned work as "exploratory" or "unplanned" to distinguish it.

Why It Matters

  • Strategic focus: Avoids teams working on low-value items.
  • Transparency: Shows stakeholders how work ladders up to goals.
  • Prioritisation: Makes trade-offs easier and more objective.

Best Practices

  • Ensure OKRs are clear, measurable, and well-communicated.
  • Regularly audit backlog for alignment drift.
  • Cascade OKRs down to team level to improve clarity.

Common Pitfalls

  • Linking work to vague or outdated OKRs.
  • Treating every item as aligned (inflating rates).
  • Not revisiting alignment mid-quarter when priorities change.

Signals of Success

  • Rising alignment rate quarter over quarter.
  • Clear mapping from outcomes to roadmap items.
  • Improved delivery focus and reduced unplanned work.
